“What if I am already working hard and some barriers still do not move?”
Students are often told some version of the same story: if you work hard, keep trying, and develop the right mindset, you can succeed. For many learners, this message is useful. It can turn “I am just not a math person” into “I can improve with practice, better strategies, and support.”
But for many disabled and neurodivergent learners, another question sits underneath the first: What if effort is already high, yet access remains unreliable? What if the classroom is sensory-hostile, participation depends on fast spoken responses, the accommodation arrives after the deadline, or only one narrow way of demonstrating competence is accepted? In those situations, telling someone to keep trying may miss the actual problem. The person may believe deeply in their ability to grow. What they may no longer believe is that the environment will respond, or that the system recognizes a workable route forward.
That is the problem I developed possibility mindset to address. The framework grew out of my time as a NISE Fellow at the Frist Center for Autism and Innovation and is now published in Educational Psychologist. This essay is a plain-language companion to the academic paper: a disability-centered account of what possibility mindset means, why its three parts belong together, and how it changes the way we interpret persistence and disengagement.
The question growth mindset does not fully answer
Possibility mindset does not reject growth mindset. Growth mindset made an important contribution by showing that beliefs about whether abilities can develop influence how people respond to difficulty. A setback can feel like a verdict; “I cannot do this,” or it can feel like information about what to try next. Possibility mindset keeps that insight but adds a disability-centered boundary condition: skills can grow, sometimes substantially, while barriers remain. Growth may be slow, uneven, dependent on support, or simply irrelevant to the obstacle creating the bottleneck. A student can become a stronger writer and still be excluded by a participation rule that treats rapid speech as the only valid sign of engagement. A student can learn better study strategies and still lack notes that arrive in time to study. A student can understand the science and still be blocked by a lab structure that assumes everyone can manipulate the same equipment in the same way.
Disability often emerges from the interaction between a person and an environment. That does not mean every difficulty is socially created or that clinical care is unnecessary. Disabled and neurodivergent people may have genuine sensory, motor, communication, cognitive, or health-related impairments that require treatment, support, or both. The practical question is which parts call for personal development or clinical care, which parts call for redesign, and how to pursue both without making the person the problem.
Possibility mindset therefore asks a larger question than “Can I improve?” It asks: Is there room to move here, given what I can change, what the system will change, and which routes the system will treat as legitimate?
Possibility mindset: three questions
I define possibility mindset as a person’s integrated appraisal of “room to move”: the perceived space of viable options for progress in a particular setting. It is not a fixed personality trait. The same person may see substantial room to move in one classroom, workplace, or program and almost none in another. That appraisal rests on three related beliefs: self-change beliefs, environment-change beliefs, and pathway-flexibility beliefs.

1. Self-change beliefs: Can I change in ways that matter here?
Self-change beliefs preserve the central insight of growth mindset. They concern whether a person believes they can develop skills, strategies, or capacities that matter in this setting. A learner might think, “With practice and support, I can get better at this,” or, at the other extreme, “Nothing I do will change my performance.” The phrase “in ways that matter here” is important. Change does not have to mean becoming less disabled or approximating a nondisabled norm. It can mean learning a strategy, developing expertise, becoming more effective with assistive technology, finding a communication method that works, or gaining enough mastery to pursue a valued goal.
The useful response to low self-change beliefs is not simply “try harder.” It may involve scaffolded practice, strategy instruction, feedback that identifies what to adjust, and supports that make learning possible. Effort matters, but effort becomes more productive when it is connected to a workable strategy and appropriate support. Self-change is only one part of possibility, however. A disabled learner can have strong self-change beliefs and still conclude that a particular setting offers no viable future. That is where the other two dimensions become essential.
2. Environment-change beliefs: Will this environment adapt to meet me where I am?
Environment-change beliefs concern whether a classroom, program, institution, or workplace will actually respond in practice. This is not abstract optimism about whether people are kind. It is a learned prediction about follow-through: if I explain what I need, will anything change, and will the change arrive reliably enough to matter?
Consider a common college accommodation: a notetaker. The support may be approved on paper, but it depends on the university finding another student who is willing to take and upload notes. There may be no volunteer. If there is one, the student may miss class, become ill, or upload the notes late. “They will post them soon” can mean the notes arrive just before an exam, after a problem set is due, or after the lab report deadline. Administratively, that delay may appear minor. For the disabled student, it changes the entire learning process. The student ca nnot plan study time, pace effort, or know whether the missing access will arrive before it is too late to use. Over time, the student learns more than the course material. They learn whether support is dependable enough to build a life around.
This gap between support on paper and support in practice appears across disability systems. Students may need to disclose, gather documentation, explain the same need repeatedly, negotiate with individual instructors, and follow up when something fails. For people already managing sensory overload, fatigue, anxiety, episodic health conditions, executive-function demands, or slow communication modes, the work of securing access can itself become disabling.
Reliability matters because one successful adjustment does not necessarily create lasting room to move. The next instructor may ignore the same plan. A policy may exist but be implemented differently across courses. A student can feel welcomed socially and still judge the environment as unworkable because the limiting factor is sensory threat, rigid formatting, a speed-based assessment gate, or inconsistent accommodation follow-through. Low environment-change beliefs are therefore not always a distorted attitude that needs correction. They may be an accurate summary of experience. If requests have repeatedly been ignored or penalized, reducing future requests may be a rational way to conserve energy and avoid further harm.
3. Pathway-flexibility beliefs: Are there multiple, legitimate routes to valued futures?
Pathway flexibility concerns whether more than one legitimate route leads toward the goal. “Legitimate” is doing important work here. An alternative that technically exists but is stigmatized, penalized, hidden, or treated as lesser is not a fully viable pathway. Multiple pathways do not mean lowering standards or pretending every route is identical. They mean separating the goal from one unnecessarily narrow method of reaching it. Alternative assessment formats, part-time or nonlinear timelines, transparent rules for substitutions and incompletes, different ways to demonstrate engagement, and support-intensive routes can all preserve a valued goal while widening access to it.
Lets take the example of a laboratory course. Suppose a piece of equipment exceeds a disabled student’s fine-motor capacity. A rigid design makes direct manipulation of that apparatus the sole route to participation. The implicit message to the disabled student is “You cannot do science / You don’t belong in science.” A more flexible lab can organize complementary roles: one student handles the equipment setup while another leads data logging, interpretation, or analysis. The scientific work remains collaborative and substantive, but competence is no longer defined by one motor action. The same principle applies to group work and research settings. A team can clarify roles, evaluate contributions in more than one way, arrange predictable check-ins, and allow alternative ways of demonstrating engagement. A learner who communicates slowly or uses AAC may contribute through written analysis rather than rapid spoken exchange. An autistic learner’s focused interest can be treated as a serious entry point into learning and expertise rather than as an irrelevant hobby that must be suppressed before participation counts.
Pathways must also be visible before a crisis. A route that appears only after repeated disclosure, negotiation, and near-failure may exist formally while remaining psychologically unavailable. People invest effort differently when they know from the beginning that adaptation is allowed and that using it will not threaten how their competence is judged.
Why the three beliefs have to be considered together
Possibility mindset is not a single score that divides people into those who “have it” and those who do not. The central idea is configuration: the three beliefs can align or come apart, and those patterns can produce very different forms of engagement.
A student may strongly believe, “I can learn this,” while also believing, “This institution will not adapt,” and “Only one route counts.” That student may withdraw from a particular setting despite retaining confidence in their abilities. If we measure only self-beliefs, the withdrawal can look mysterious, or worse, like laziness, poor attitude, or lack of resilience. From the student’s perspective, it may be a reasoned response to a predictable dead end. The reverse pattern also matters. A student may expect relatively slow change in a particular capacity but still persist because the environment responds and multiple routes are real, visible, and respected. Their motivation does not depend on pretending that every limitation will disappear. It depends on knowing that progress remains possible through support, pacing, route switching, or a different demonstration of competence.
Other patterns are equally revealing. An “optimist with no options” may believe in personal growth and trust supportive people, yet face a rigid gate or timeline with no alternative route. This person may show intense early effort followed by a late crash, incomplete work, burnout, or self-blame. An “able but unseen” learner may believe in their abilities and identify possible routes, yet have so little trust in institutional responsiveness that they learn around the formal instruction, using outside resources, avoiding requests, and appearing disengaged in class while substantial learning happens elsewhere. These are not diagnoses or permanent types of people. They are shorthand for testable patterns that may change when the setting changes. Their purpose is to help us distinguish low confidence from low trust, and low motivation from low perceived feasibility.
The chemistry student and the hidden monitoring tax
The three beliefs often operate together in everyday learning. Consider a disabled student in an introductory chemistry course. Accommodation follow-through has been inconsistent. Only one lab section fits the student’s schedule, and missed labs cannot be made up. The student believes they can learn chemistry, but they do not trust the environment to adapt and see no alternative pathway if access fails.
When the student encounters a difficult problem set, some of the mental resources that should be available for chemistry are spent monitoring the environment: Will the lab be navigable this week? Will the instructor implement the requested adjustment? What happens if a health disruption causes an absence? That monitoring is not peripheral. It competes with working memory and attention needed for the course itself. The student may postpone asking for help, not because they do not know what they need, but because they expect the request to be ignored, delayed, or treated as excessive. When they finally ask, the request may be narrower and more tentative than the learning need warrants.
Over time, strategy use can become compliance-driven: do what counts, avoid what attracts scrutiny, and expend as little energy as possible on routes that are unlikely to work. What looks like reduced motivation may actually be motivation reorganized around risk management.
What possibility mindset changes about “motivation problems”
Educational systems often treat disengagement as a problem located inside the learner: low confidence, weak self-regulation, insufficient interest, or the wrong mindset. Those factors can matter. But possibility mindset changes the first diagnostic question. When a student appears unmotivated, we should ask not only whether they doubt their ability to improve, but whether they have concluded, sometimes accurately, that the available routes are too narrow, costly, or unreliable to justify continued effort.
This perspective helps explain why disability-related disengagement can take several forms:
withdrawing from one course or setting while retaining confidence and pursuing the goal elsewhere;
delaying or narrowing requests for help because previous requests produced friction rather than support;
remaining enrolled but learning “around” the instruction through outside resources;
overcorrecting the self, pushing harder through rigid conditions, and crashing late;
participating less visibly because the accepted format conflicts with sensory, motor, communication, or health needs.
None of these patterns proves that the environment is the only problem. The point is that motivation cannot be understood accurately if the environment and available pathways are treated as background scenery.
What a better response looks like
A good intervention should do more than tell a student that change is possible. It should make progress more feasible in reality and make that feasibility visible enough to believe.
That means pairing psychological messages with structural follow-through. If we tell students that struggle is normal and growth is possible, the setting should also provide predictable accommodations, flexible formats, clear communication about what can be adapted, and more than one recognized route to progress. Otherwise, the message can become another demand to push through, and can intensify self-blame when the promised possibility does not materialize.
In practical terms, aligned support might include:
providing strategy instruction, scaffolded practice, and useful feedback rather than repeating “try harder”;
making accommodation workflows faster, more predictable, and less dependent on repeated individual negotiation;
stating flexibility policies clearly and implementing them consistently across instructors and courses;
offering alternative assessment routes, pacing options, role structures, and ways to demonstrate engagement before a student reaches crisis;
treating AAC, focused interests, support-intensive participation, and nonlinear timelines as legitimate routes rather than grudging exceptions;
using predictable check-ins and low-friction access channels so help-seeking is likely to produce help.
Legal accommodations and baseline accessibility are the floor, not experimental extras. Possibility mindset should never be used to replace accommodations, clinical care, material resources, or disability rights. Nor should “possibility” become a moral demand that disabled people remain hopeful in unchanged systems.
There is also an ethical test built into the framework: if people report greater possibility while the environment remains just as rigid, that is not automatically success. It may mean they feel more pressure to describe structural constraint as a personal attitude problem. Real possibility requires alignment between what people are asked to believe and what the setting makes true.
Why disability belongs at the center of motivation theory
Disabled and neurodivergent learners are often treated as a special population to whom mainstream theories are later applied. Possibility mindset takes the opposite approach. Disability is a revealing case because it makes the relationship between effort and access especially visible.
Autism, for example, can involve simultaneous sensory, motor, communication, health, and institutional constraints. For some autistics, the issue is not a temporary challenge that disappears with practice. It may be a durable mismatch between what the person needs and what the system recognizes. That does not make growth impossible. It makes the conditions under which growth can translate into participation impossible to ignore.
This is not a theory of “autistic motivation” as a trait, and it does not assume a single autistic experience. Autistic and disabled people vary enormously in abilities, communication profiles, health, support needs, and environments. Some will expect high environmental responsiveness because they are in settings that reliably follow through. Others will expect little because flexibility has repeatedly failed. Those beliefs are not diagnostic features. They are context-sensitive appraisals shaped by experience.
Although disability is centered, the logic extends to anyone navigating durable constraints: chronic or episodic health conditions, caregiving, poverty, discrimination, military service, nontraditional enrollment, or exclusionary climates. The wider relevance does not require moving disability back to the margins. It shows what disability can reveal about motivation more generally.
What comes next
Possibility mindset is currently a theoretical framework, not a completed scale or proven intervention. The next work is empirical: develop brief and accessible ways to measure the three belief dimensions, test whether they explain persistence and help-seeking beyond existing constructs, and examine whether the predicted configurations actually appear across settings.
That research should be participatory. Disabled and neurodivergent learners, including people with higher support needs and varied communication profiles, should help determine whether the questions reflect how “room to move” is experienced in real life. Studies should also measure actual conditions—such as accommodation turnaround time, implementation consistency, sensory access, and route availability, so low possibility is not misread as a deficit inside the person.
I am also beginning to extend the framework into employment and organizational settings, where the same questions arise around accommodations, job design, promotion pathways, communication norms, and whether alternative ways of contributing are treated as genuinely valuable.
At its core, possibility mindset offers a more complete map of motivation under constraint. Personal growth matters. But effort needs somewhere to go. For disabled people especially, the most honest questions are not only “Can I change?” but also “Will this environment change with me?” and “Are there legitimate ways forward from here?”
